Market Analysis

While the discussion applies to 1.3 billion people in China, it can apply to the 55 million overseas Chinese in South East Asia, Hong Kong, and Taiwan. As the discussion applies to the pharmaceutical market, it plays equally well with home care, clinics, and hospital supplies. Similarly, once the e-commerce brand name of RxTrain is established, the strategy applies equally well to high-end global consumer products throughout Greater China.

1.3 Billion People Buys $18 Billion of Drugs Annually

RxTrain seeks to provide world class medical content to Chinese consumers so that they can make informed decision to purchase Western drugs, nutritionals, and Chinese medicines over the web. Sale of these classes in 1998 were: drugs $12.5 Billion, nutritionals $2.5B, and traditional Chinese medicine (TCM) $3B. While classification of health supplements into nutritionals and TCM?s make the $5.5B figure unreliable, there is little argument that Western drugs are enormously popular. Joint- ventures with multinational drug companies (MNC) capture one-third of the market but account for half of the profits. Names like Xian Janssen, Shanghai Squibb, and Smith Kline are practical household names and their products easily available in store-front pharmacies.

The thin line between prescription and over-the-counter medicine in China bodes well for RxTrain. The store-front approach creates need for cons umer education and breeds “fake medicine.” As an authoritative website providing the latest global healthcare advance, RxTrain will create instantaneous credibility and brand recognition. A user-friendly graphic interface will help (Chinese) consumers to make informed choices amongst drugs, nutritionals, and TCM?s for their ailment. Direct shipment or pickup from designated pharmacies will guarantee customers freedom from “fake medicines.”

The Government Needs Someone else to pay for These Drugs

China enjoys universal healthcare coverage. The work unit negotiates a level of care with a designated hospital. The worker and family members seen at that hospital and its outpatient clinic pay for only extras beyond that level of care. Basic care usually includes the cost of drugs. In the cities, approximately 70% of the population is covered by such work unit (government) sponsored health insurance, with the balance self-paid patients at open hospitals. In the rural areas, the ratio is reversed.

As elsewhere in the world, such third-party insurance invites abuse: for doctors to prescribe more, and more expensive drugs. With drug prices spiraling out of control, Shanghai published a “1000-drug list” in 1996. It detailed the 1000 drugs approved for reimbursement under the medical insurance system and limited their use. Generally regarded as successful, the model is much watched and copied throughout the country.

The “1000-drug list” controls government expenditure while shifting the cost to the consumer. In compliance with the regulations, and in response to marketing pressure from the drug companies, doctors suggest more often that patients pay for name drugs out of pocket. On the other hand, with economic reforms implemented since 1998, all work units have to be profitable without Government subsidies. As a result, many workers from bankrupt work units are left without health coverage. Those from the solvent units face lowered coverage. In December 1999, the Chinese government issued a directive: “…(all should establish a) nationwide urban healthcare community service system by 2010…to be shared by the state, employers and individuals.” RxTrain meets the Government?s need to contain healthcare cost by shifting the drug costs to educated consumers.

Internet Usage in China

Internet users in China have been placed between 2 to 10 million. Another estimate places a computer in 1/3 of the families in Guangzhou (population 8 million.) On January 25, 2000, the website, https://www.wendangku.net/doc/625574770.html, opened with “You are 1,434,944th visitor since February 18, 1998.” Another estimate placed most areas wired by fiber optics within five years. There appears to be a base for, and room to grow for Internet usage in China. With entry into the World Trade Organization, telecommunication will grow and might match the proliferation rate of cellular phones in China.

RxTrain?s Silver membership (see below) is designed to encourage controlled Internet proliferation. Work units pay a nominal monthly fee so that their workers can gain e-mail access to RxTrain?s doctors and join periodic health conferences. Thusly one computer at the workplace can provide many “eyeballs” for RxTrain, the work units can shift healthcare costs to consumers, and the Government can allow Internet growth in a controlled environment.

e-Commerce in China

Currently trade is conducted over the web by picking up at designated store-fronts, prepayment at the bank, cash on delivery, debit cards, prepaid “pho ne” cards, or credit cards. Such is the descending order of prevalence, which also suggests the growth potential. The business model below will describe ways to quickly reach and surpass the current state of affairs.

Competition and Threats

Less than 20% of the health specific sites in China conduct e-commerce, and not very well. The difference between the existing sites and RxTrain is not unlike logging onto a “Chinese https://www.wendangku.net/doc/625574770.html,” which starts with the first printed Guggenheim Bible, difference between offset and laser printing, merits of hardbound versus paperback, and then ask, “which book you like?” In contrast, RxTrain starts with a picture which quickly helps the

Even if the existing sites copy the RxTrain format, they cannot rival the “outward window” provided by the U.S. mirror site. “Outward window” is a Chinese phrase for being able to assess global (United States) technology and information. It implie s the latest and best. More important, it provides a means for Gold members (see below) a venue to train in world class medical centers for Continuing Medical Education (CME) credits. RxTrain is in discussion with a major health maintenance organization which can provide the patient self-care and life style issue, drug information base, health actuary and statistics, and such CME training.

RxTrain?s U.S. roots also contribute to likelihood of Government approval. The recent 5-year plan has identified developing TCM as China?s goal. Mass propaganda and education is alive and well in China. According to this lesson, China, the home of TCM lags behind Korea, Japan, and even U.S. (e.g. gingko, St. John?s wart) in TCM commerce. The Government will be supportive of RxTrain?s effort to promote TCM use through the global website.

RxTrain?s U.S. roots will contribute to commercial success. The few allowed to travel outside of China are replete with request to buy “foreign nutritionals.” These come in fads and high prices, such as gluconate for diabetes, calcium supplement for osteoporosis, and Alaskan cod liver oil for healthy heart. The authoritative medical content and “outward window” of RxTrain will immediately become the only authentic source for such “foreign nutritionals.”

Uneven Quality of Care

Overheating of the Chinese economy in the …90?s brought strange phenomena. The coastal development zone is rumored to be overflowing with surplus U.S. MRI machines, and Beijing has over ten Gamma knives. Within the same city, hospitals are classified as first through third tier with great discrepancy in training, equipment and technology. The difference between the rural inland and the dozen of major cities can be extreme. For this reason, the Government i s encouraging “telemedicine” in an effort to bring healthcare to the remote areas. RxTrain?s Gold membership supports such Government initiative. It will provide an “equalizer” to the third tier hospitals within the city so that they can share resources with the first tier, and gain an “outward window.” By joining RxTrain?s Gold membership, third tier and remote hospitals, their doctors, and patients alike can gain access to the latest global medical development.

Doctors, though low paid, can be cash rich. This is because the society holds the profession in high esteem and pays gratitude money (“red envelopes”) when treatment is successful. Patient often show their gratitude before surgery, in proportion to the complexity of the operation. Thusly doctors can be supportive of Gold membership in RxTrain so as to obtain the latest CME credits at world class training centers.

Advertisement

Considering the inefficient inland transport network, and reduced to commodity terms, over-the-counter medicine in China can be very regional. “Watermelon extract from Guilin, Trauma medicine from Yulan, 999 Stomach Tonic, and 101 hair lotion from Beijing” could achieve regional fame without national distribution. (Think McIlhenny?s Louisiana Tabasco sauce and Members of Parliament Worchester Sauce before modern commerce.) Advertising and sponsorship in RxTrain can gain national credibility and exposure for such regional products. These producers are likely sources of advertising revenue.

On the other hand, MNC?s h ave spent much to register drugs with the Ministry of Public Health (MOPH.) However, efficient distribution of all these items cannot be assured due to local conditions. Advertisement, detailing, and sales through RxTrain can add incremental sales without disturbing the existing local infrastructure. MNC?s are likely sources of advertising revenue and Gold memberships.

Distributors

Distribution of drugs in China can be regional. Traditionally, they are organized in each province under the Chemical Company or the Food Import Export Branch. Drug manufacturers within each province will sell direct and supply the distributors at the same time. The amorphous nature is held over from the state-planned economy trying to transition to free market. Depending on the Province, the “main distributor company” can be very influential. They are all trying to expand beyond the provincial boundary. RxTrain is in discussion with several major distributors to blend into the existing cost structure. By emphasizing the incremental nature of web sales, RxTrain is hopeful of partnership with most major distributors for the fulfillment aspects.

Three-legged Debts

In the planned economy a decade ago, manufacturers produce according to quota and must supply the distributor, who in turn must supply to the hospital. Payment can become incidental. As the country moved to free market economy, the hospital became the only cash collector. They will pay the distributor as the inventory is sold to the patient and money collecte d from “out-of-pocket” or from the work unit on contract. Hence the term 3-legged debt between producers, distributors, and the hospital. Dealing directly with a reputable Government approved e-commerce like RxTrain is a likely relief to all concerned. RxTrain in turn will secure prepayment from customers and control accounts payable to achieve cash flow through operational excellence.

Wholly Owned Foreign Enterprise

China is a “socialist economy with democratic characteristics.” Allowing wholly owned foreign enterprises (WOFE) into direct business to consumer retail trade would further emphasize those characteristics. For this reason, granting of a retail license to Japanese

Yaohan Department store was news in Shanghai five years ago. Today, WOFE regulations are more relaxed and Wal-Mart and Primtemp dot several cities.

As in retail trade, WOFE?s in telecommunication needs special license. Obtaining a b2c e-commerce to WOFE or a joint venture would have appeared unlikely five years ago. However the management team of RxTrain has excellent track record in both telecommunication and health areas. They and Mr. Charles Wang, Chairman of the technology partner Computer Associates are known “patriotic” overseas Chinese dedicated to improvement of U.S. China relations. Their relationship will get RxTrain in the door, and the business model of bringing healthcare to the masses, reducing healthcare costs, and blending in with the status quo will keep RxTrain there.

For the reason that bad debt (see 3-legged above) will not be tolerated in a WOFE, RxTrain may be welcome to bring modern management and distribution to China. As b2c e-commerce with an “outward window” to global medical advances, RxTrain virtually excludes near term Chinese or foreign competition.

The Business Model

RxTrain brings the latest medical information to empower Chinese consumers to purchase drugs, nutritionals, and TCM?s over the Internet. Anyone can purchase, but work units can become Silver members to gain enhanced care for their workers, and hospitals and drug manufacturers can become Gold members to gain latest technology and CME credits. Major sources of revenue are from direct drug purchase, import of nutritionals, and Gold membership fees. Viewership (“eyeballs”) are fr om work units which provide the computer and a nominal Silver membership fee. The model will be successful due to its global nature, controlled introduction of the Internet, shifting healthcare dollars to consumers, and proviso of latest medical technology and training to all geography of China. https://www.wendangku.net/doc/625574770.html,

Business Plan

The pieces required for success are technology, content, distribution, and payment. Computer Associates and a major HMO (under discussion) provide the first two. The management teams? experience in healthcare in China and preliminary discussion with several distributors bode well for the fulfillment process. Payment using the existing means, by partnering with current Internet e-commerce sites or establishing new relationship with Bank of China under the Ministry of Finance?s guidance will be explored.

Technology

The technology partner, Computer Associates gave the architecture and “look and feel” of the RxTrain demonstration website. Written in Jasmine, an object orientated language, it is particularly compatible with Chinese characters. For a limited time, CA will host the site at their Islandia Headquarters so that searches can be shown to investors. RxTrain designed the search logic with user friendliness in mind. Consumers can easily search from a body drawing to individual ailments, learn their etiology, latest treatment options, and choose to purchase drugs, nutritionals, or TCM?s for them.

In addition to knowledge of hardware and software, CA has offices in China and could provide rapid startups. CA is also partner with Legend Computers, the largest local PC supplier in China. Such partnership could supply work units with e-boxes.

Content

Medical content is readily available from one of the potential HMO partners. It can be divided into three components: for aid in general purchasing decisions, to provide limited healthcare to Silver members, and world class telemedicine to the Gold (hospital) members.

The general medical content will educate the consumer on health and lifestyle issues, and help them make informed decisions on cost benefit of drug treatment and regiments. (Prescription) drug and alternate medicine databases will be purchased or licensed for translation and keying into the Chinese website. Corresponding database will be

obtained from TCM universities in China. The three (drug, alternate medicine, and TCM) will be integrated into the body-ailment browser by RxTrain?s medical staff. Particular care will be taken to comply with prescription regulations in China. Where applicable, prescription purchases will be tracked to the doctors who might belong to Gold member-hospitals. RxTrain has obtained the MOPH?s list of approved import medicine list. Su ch medicine, when available for distribution can command a premium. RxTrain will feature these medicines and seek the MNC?s support if possible.

Silver members are work units, which at the urging of the employees pay $20 per year for enhanced content. This includes secured password for the employees to e-mail RxTrain?s doctors for non-urgent medical advise. (The legal staff will advise on appropriate disclaimers and qualifiers for such advice.) The approach will allow work units to provide some personalized private healthcare to the employees. RxTrain will advertise weekly medical conference (“Ask your doctor.”) to provide real time feedback to the Silver members. Such medical advice is popular and commonplace in all Chinese newspapers. RxTrain?s fam iliar format and real time nature will create rapid demand and eyeballs for Silver service. The Government and work units, eager to deflect healthcare costs, will be supportive of the effort.

Gold members are hospitals, and local and MNC drug manufacturers. The latter seeks to feature their products and will provide content and links. Drug manufacturers are likely to pay $2000 per year to gain exposure and educational space on the site. RxTrain will provide telemedicine, latest CME broadcasts, joint consultations, patient database management, insurance billing, copayment information, and inventory management to the hospital. Hospitals are likely to pay Gold membership for such comprehensive service. In fact, with increased complexity and cost control of the (Government) insurance program, such billing and copayment management system may seem a bargain to the hospital.

Distribution (Fulfillment)

RxTrain is in discussion with several major (regional) distributors to form fulfillment partners. With Cent ral Government?s approval, the distributors will recognize RxTrain?s value in bringing their business national and international. They will also recognize RxTrain?s WOFE status, financial soundness (compared to many local dealers,) MNC support, and management expertise. If RxTrain steers clear of the distributor?s prior relationships, they can reap incremental sales with little effort.

RxTrain will try not to own the inventory. Depending on negotiations with the distributor, RxTrain seeks to place (prepaid) orders with the distributor who will ship directly to the customer. RxTrain will settle the account monthly with the distributor at (e.g.) 80% of the web price. Where local producers seek national distribution through RxTrain, their inventory will be placed with the distributor on consignment and a handling fee paid to the distributor. Owning the inventory will be a last resort for the high end imported MNC drugs and high margin nutritionals. These will likewise be handled by the distributor for a fee.

Payment

There are precedents for “mail order” payments in China. These are goods sold through newspaper, magazine, and television advertisements. In limited cases, when the customer owns a credit card, they can purchase by calling, mailing, or Faxing in the number. More often, they pay into a designated account at a local bank for benefit of their purchase order number. Using their special relationship with the Government (see WOFE above) RxTrain will seek guidance and advice from the Ministry of Finance. In a preferred scenario, RxTrain will be allowed to sell debit cards directly to the consumer. Like prepaid phone cards, which is widely accepted by the regional phone companies, a RxTrain debit card can expedite purchase as well as become gift items for the ailing grandfather or a healthy one doting over his grandchild. An existing e-commerce site, https://www.wendangku.net/doc/625574770.html, uses inner city cyclists to deliver and collect payment (C.O.D.) for the goods.

e-commerce is commonplace in Guangzhou, Beijing and Shanghai. Appendix II shows the front page from https://www.wendangku.net/doc/625574770.html,. Featured products include Samsung MP3 player for Y1,680 (Y is sign for Chinese money, Yuan) or $202, computer scanner for Y850, and telephone card Y180. The top right icon is for last week?s top ten products: IP telephone card, National pore cleaner, Traveled through USA (gift set of books,) NEC Model 988S mobile phone, Erickson T18SC, Matsushita GD90, Motorola V998, Nokia 6150, PDA3000, Matsushita Color TV TC-33P100G.

Execution

In four months of operation, RxTrain has completed a demonstration website with CA. As soon as the project is funded, negotiation will be completed with:

1.Medical (drug) content vendors

2.Medical (alternate medicine and TCM) content vendors

3.Website and hardware selection in China

4.Ministries of Information & Telecommunication, Public Health, Foreign Trade, and

Treasury

5.Distributors in several cities, and

6.Bank of China.

The above will be completed in three months, after which offices will be set up in China as required, and personnel hired to translate and build content. The translation is scheduled for three months, and the site launched six months after funding. Post launch activities include:

1.Advertisement

2.Sales of Silver memberships to Chinese business, enterprises, and work units

3.Sales of Gold memberships to hospitals, Chinese drug producers, and MNC drug

manufacturers

4.Procurement of hospital management systems, and

5.Procurement and importation of health and nutritional supplements

The goal is to capture 1% of the $18 billion healthcare market in Year 2. The 1998 market size was based on $12.5 B drugs, $2.5 B nutritionals, and $3 B TCM. One percent represents $125 million drugs, $25 million nutritionals, and $30 million TCM?s. The Pro forma sales line assumes 20% commission from these, and could be higher if the drugs and nutritional were imported directly by RxTrain.

Assumptions

Owning the inventory had the most impact on cash flow. Without inventory, RxTrain turns $5.9 mm cash positive in Year 2. Owning 80% of the sales caused $80.5 mm cash negative in Year 2, which turns $15.6 mm positive in Year 3. In the worst case scenario where RxTrain has to finance 80% of the sales, the management will concentrate on high margin imported drugs and nutritionals to earn more than the 20% of each sale.

The first 6 months of web had $0.5 mm advertisement cost, which is increased to $6 mm in subsequent years. It levels to $3 mm from year 5 and beyond.

Total drug, nutritional and TCM sale in year 2 is 1% of the total 1998 market, and started at 1/10 of that the year before. It then grows at a modest 10% per year. RxTrain takes 20% commission on the sale as income.

Income from Silver (work units, wh ich provides “eyeballs”) membership turns significant in Year 4 at $100 mm. Each Silver member is charged $20 per year so that their employee can gain e-mail advice from RxTrain doctors. The model starts with 1000 members in Year 1, 200,000 in Year 2, un til 55 million in year 7. Most of the “other costs,” $5 mm in Year 2 through 5, and $10 mm in subsequent years are devoted to marketing and customer service to these work units.

Income from Gold (hospitals, local and MNC producers) is modest, but the membership is important for improving the level of care throughout all hospitals. The hospital and its doctors? support are important for patient education and drug prescription. The Gold member hospitals receive 5% of RxTrain sales toward CME of their doctors. Modest growth is projected at 100, 1000, 2000, and 5000 in the first four years.

Income from advertising in the Pro forma is estimated at $1 per year for each Silver member. Considering that many work units start at 1,000 employees, the advertising income may see significant upsides, depending on market conditions.

Risks

China will most likely attain full World Trade Organization within a few years. At that point, RxTrain would have significant first mover advantage over any other MNC hoping for the space of China.

Currently, there are significant implicit and overt risks against foreign firms. The compounded risk of operating in Internet space, direct b2c commerce, healthcare, and finance ministry cannot be underestimated. Only with RxTrain?s long term relationship with all levels of Government, experience with the Ministry of Public Health, understanding of drug distribution, hospital operation, and Trans-Pacific trade could the plan be executed.

Hence the business plan, search logic, and the demonstration website could be available to all, but executed by few.

Management Team

Dr. Kam Leung will be Chief Operating Officer. Veteran of Procter and Gamble, American Hospital Supply, and Baxter International, he has twenty years experience in the pharmaceutical and hospital supply business. Fifteen of these were in Asia, where he introduced new products in China, Hong Kong, Japan, Malaysia, Singapore, and Taiwan. He has worked closely with the Chinese Ministry of Public Health to reform the blood regulation and collection market throughout China.

Dr. Kenneth Chan will be Medical Director. He is a partner of a major point of care physician group. Trained in biomedical and medical science, he has developed the database for the prototype to seamlessly merge content and e-commerce. He is active in U.S. China relations and spent several summers in medical exchange programs throughout China.

Discussions are in progress with medical content and distribution partners. Pending further agreement with Computer Associates, a chief technical officer may or may not be recruited. As the site gathers Gold hospital members, hospital management may become important to the P&L and supply chain expertise sought.

IPO schedule

Discussion with distributors so far suggests that RxTrain will not have to own the inventory. For this reason, $3 mm is sought for operating expense in Year 1. At the year mark, first round funding will be sought for the $18 mm Year 2 OpEx. Year 2 is projected to yield $25 mm profit and would be appropriate time for an initial public offering.

In the unlikely event (see 3-legged debt) that RxTrain carries some inventory, OpEx for the first three years becomes $16 mm, $160 mm, and $176 mm respectively. An IPO at the end of Year 1 will raise these OpEx. The sales at that time will be $18 mm at 10% gross profit and the viewership at approximately 1 million.

Ten year Pro forma

Two Pro forma are presented.

The first pays 5% of sales to the distributor, and not own the inventory. RxTrain turns $5.9 mm cash positive in Year 2, for a net present value of $1.586 billion or $4.703 billion with perpetuity at 14% discount rate.

The second owns 80% of the inventory sold, but (conservatively) still make 20% commission on all the sales. The first three years of cash flow will be –1 mm, -80 mm, and 15 mm respectively, for a net present value of $1.467 billion or $4.505 billion with perpetuity.

Sweeping over the Management 管理纵横 | MODERN BUSINESS 现代商业113 浅析企业战略管理的现状和战略定位分析 张颢瀚 杜朋燕 许昌学院商学院 河南许昌 461000 摘要:市场经济条件下,企业进行战略管理有利于打造企业核心竞争力,对于企业延长企业生命周期,实现可持续性经营具有重要影响。企业应尽力避免路径依赖,及时关注市场及内部环境的变化,及时调整企业战略。深入探究企业战略管理中存在的问题,并提出有效性的改进策略。推动我国战略管理体系理论研究,也对我国其他企业产生普遍的借鉴意义。 关键词:战略管理;企业;战略问题 市场经济新常态的提出,表明中国经济已经进入较为成熟的发展模式,企业也根据目前产业阶段积极进行自我调整。无论是从企业自身发展还是对外策略上来说,都可以较好应对风险。同时正是在这种环境下加之信息技术的飞速发展使得市场上的企业竞争更愈加激烈,如何在激烈的市场竞争中求得生存并保持较好发展已成为现代企业面临的一个巨大挑战。而同等情况下能够很好运用战略管理的企业无疑会比同类型企业具有更大的优势,因此,着眼于全局的企业战略管理便被越来越多的企业提上日程,日益引起重视。 企业在快速发展的同时也不可避免地存在一些问题。其中既不乏日常经营方面的战术问题,也包括事关企业长远发展的战略瓶颈。 一、企业战略管理中的问题 (一)企业领导战略意识薄弱 任何企业在成长过程中,领导层的个人意识无疑会对未来发展产生重要而深远的影响,一些过去的经验无疑可以成为应对如今相似问题的宝贵财富,同时过去的经营方法和企业文化更可以成为区别于其他竞争对手的核心竞争力,但同时企业所处的社会环境是不断变化的,随着自身不断地成长所面临的挑战也是不同的,但领导层缺乏必要的与时俱进的战略意识。 一方面企业领导层在公司初期将注意力重点放在国内市场上,而忽视国际市场的开拓,而如今又将战略重心过多放在国际市场而一定程度上忽视国内市场的保持,从而造成企业在国际市场和国内市场上的失衡;另一方面,企业领导层企业战略管理意识并没有随着企业自身发展而得到相应的提高,在管理上注意力过多放在了日常经营上而在战略管理方面存在诸多不足,企业应该注重企业战略方面知识的学习,不能用老观点看待新问题,应该对企业整体概况充分分析,科学合理的制定立足企业实际的发展战略。 (二)战略管理能力欠缺 许多企业管理者由于管理能力欠缺,对企业战略管理的相关理论和技能掌握的不够全面,对于企业战略管理认识不足。一些企业管理者由于自身能力的限制,形成了僵化的思维定式,面对外在环境的不断变化,企业管理者不能跟上时代的发展,及时转变自己的思想,依然依靠过去固有的思维去解决问题,对企业缺乏全面客观的分析,使得其制定的发展战略与实际情况不符,产生脱节现象,最终使企业发展面临困境。企业高层管理人员更倾向于一些基础业务,消费者对企业品牌的好评高,但对于企业本身的文化及发展方向了解却相对较少。 (三)忽略长期战略发展,注重短期利益 企业产品研发注重短期利益,一方面虽然是放弃了其他市场巨大的消费潜力,但另一方面将人力和财力集中到一类产品上。这虽然可以使该公司在该领域上短期内保持比竞争对手更优的市 场地位,以及在产品成本上也可以通过现有的规模优势以实现最大程度的节约,但从长期来说这种方式则不利于公司长远的发展而且具有一定风险,因为现代社会是一个变化莫测的社会,随着全球化程度的日益加深和科技水平的提高,人们的生活费方式也在不断转型升级,人们对食品的偏爱日趋变化,企业应该开发多种产品并分清主要产品和次要产品,其主次的分别可以根据消费者变化的消费需求而制定相关生产计划,这样既可以促进企业的多元化发展而且当消费需求产生变化的时候,企业也不会瞬间失去盈利产品,也可以省去当一种产品失去市场时候再去开发另一种产品所需的产品研发时期,可以在市场变化的时候抢先占据市场。 另一方面,企业将注意力过多放在了快速发展上而忽视了对企业长远发展有至关重要的影响,例如不断扩大产品的订单以及促使产品快速更新换代而忽视了由此带来的对产品质量关注减弱,从短期来看,这种方式无疑可以带来较好的经济效果,但长远来看,忽视产品质量则会直接影响到企业的信誉,产品质量差的劣势将会快速显现出来,随着人们对消费的需求越来越高,其中食品的安全是顾客食品消费的最低要求,质量不过关的产品将在市场竞争中率先被淘汰,众所周知良好的信誉是现代企业立足社会的重要法宝,提高产品供给质量,树立良好的品牌形象是企业长远发展的重中之重。 (四)企业战略定位缺乏科学性 战略定位是为了使企业的品牌、形象等在未来预期消费者心中占据有利位置而做出的战略决策。企业战略定位包括成本领先战略、差异化战略、目标集聚战略。企业在进行企业战略选择时,可以从产品和技术的角度出发,对企业自身的优缺点进行分析,并结合竞争对手在市场竞争中的优势,采取适合企业发展的战略定位。一方面有些企业盲目跟风,不考虑企业自身的特点和能力,导致企业在产品结构和业务方面逐渐趋同。另一方面,个别企业忽视自身的实力,盲目实行多元化经战略,在企业一些业务方面还未做精做强的情况下,就盲目发展其他业务,致使企业资金缺乏,不仅不利于其核心竞争力的养成而且对企业长远发展造成一定程度的影响。企业战略定位缺乏科学性不仅不能促进企业良好的发展,而且浪费了大量的人力和物力,更甚者可能会在一定程度上阻碍企业的发展。 二、企业战略问题的对策 (一)提高领导班子的自身素质能力 领导是否具有战略意识决定着全企业是否具有战略意识。在每一次企业出现问题的时候,没有战略意识的领导会自乱阵脚。加强企业领导班子的企业战略管理培训:首先领导成员应是从公司内部产生,并且是从公司最基层最基本的业务岗位上逐步晋升上来的,并且还要在各个主要业务部门关键岗位锻炼达到熟悉公司所有的运作流程,这样提升上来的管理层更具有信服力。这样
